Cash on Delivery E-commerce: Ads That Stay Profitable
In Bangladesh, an order is not a sale until the cash is in your hand. COD changes what your ads should optimise for, and how you should judge them.
By Manuar Jahan Rana · E-commerce Growth Partner
Most e-commerce advertising advice assumes the customer pays online, at checkout. In Bangladesh, most customers pay cash, at the door. That single difference changes everything about how ads should be run, because a share of the orders your ads generate will be refused, returned or never confirmed, and those orders still cost you delivery charges both ways.
Judge ads by delivered orders, not placed orders
Ads Manager counts a purchase when the order is placed. Your business earns when the parcel is accepted and paid for. If those two numbers are far apart, campaigns that look profitable in the dashboard can quietly lose money. Track your delivered rate alongside cost per purchase, and calculate your real cost per delivered order. That is the number scaling decisions should be based on.
Confirmation is part of the funnel
A fast confirmation step, a WhatsApp message or a short call soon after the order, filters out fake and accidental orders before you pay for delivery. Stores that confirm quickly usually deliver a higher share of the orders their ads produce, which means the same ad spend returns more real sales.
No surprises at the door
Many refusals are decided before the rider arrives: the customer did not know the delivery charge, the total was higher than expected, or the product page left questions the ad never answered. Clear pricing, delivery charges and product details on the product page, matched by the promise in the ad, reduce refusals more cheaply than any audience trick. If your ads get clicks but few orders at all, start with this diagnosis of ads that do not generate sales.
Build retargeting around how people actually buy
COD shoppers often visit, leave, compare, and come back days later. Retargeting website visitors, product viewers and Messenger conversations keeps your store in front of them during that window, usually at a much lower cost per order than cold traffic, once the audience pool is large enough.
Scale on delivered economics
When a campaign works, increase budgets in steps and watch the delivered rate as you go. Scaling on placed orders alone can multiply your returns problem along with your sales. The campaigns in my case studies are judged the same way: real orders, attributed per campaign.
Running COD ads profitably is mostly discipline: honest measurement, fast confirmation, clear pages, patient scaling. That discipline is the core of my Meta (Facebook & Instagram) Ads management for e-commerce.
Questions Business Owners Ask Me
Why do my ads show profit but my business loses money?
Usually because placed orders and delivered orders are being treated as the same number. Add returns, refusals and two-way delivery costs, and a campaign that looks fine in Ads Manager can be under water. Measure delivered orders first, then re-judge the campaign.
Should I take advance payment instead of COD?
Full advance payment filters out most fake orders, but it also filters out many genuine buyers in Bangladesh who simply do not pay online. Some stores take a small advance, such as the delivery charge, on higher-value items as a middle path. Test it on one product before changing the whole store.
Does retargeting work for COD stores?
Yes, once enough people have visited your site or messaged your page to form a real audience. COD buying is rarely instant, so staying visible between the first visit and the decision is often where the cheapest orders come from.
